Report: Most Companies Can’t Measure Returns On Customer Service AI

Most companies deploying customer service AI cannot measure whether their investments are actually working. A Talkdesk survey of 252 senior decision-makers found that whilst 98% of organizations have deployed AI somewhere in their customer journey, only 5% can quantify its effect on business outcomes. The disconnect is stark: 64% use specialized AI agents, yet just 35% retain customer context as interactions move between systems, forcing human agents to spend an average 28% of their time re-entering information and searching for customer details. Legacy infrastructure and disconnected systems remain obstacles for 45% and 44% of respondents respectively, leaving customer requests unfinished and shifting work back to employees rather than automating it away.

The real problem is architectural, not technological. Only 15% of organizations combine agentic AI with cross-departmental orchestration capable of resolving customer needs end-to-end—yet those that do are four times more likely to report major gains in customer satisfaction or NPS. This creates a critical question for teams already running point solutions like Zendesk or Freshdesk: are you measuring the right metrics, or are you optimizing individual channels whilst the customer journey remains fragmented? The gap between deployment and measurable ROI suggests most teams lack the visibility to prove value to finance, which becomes problematic when Gartner warns CX AI budgets are surging—budget growth without demonstrated returns invites scrutiny.

For CX leaders, the implication is uncomfortable but clear: deployment velocity has outpaced integration capability. You likely have AI working in isolation across your stack, but without orchestration and persistent customer context, you're automating individual touchpoints rather than solving customer problems. The path forward requires honest assessment of your current architecture: can your systems pass customer context between channels, and do you have the instrumentation to track whether AI is actually reducing handle time, improving resolution rates, or simply shifting effort around?
